CPNG Sales Kept Growing, Profit Collapsed, and the Stock Hit a Two-Year Low

Coupang's sales grew 7.5% (11% at constant currency) in Q3 2026, but Adjusted EBITDA fell 72% to $116 million, and the operating line was a $202 million loss even before counting the $248 million Incheon fire. Free cash flow over the last twelve months is negative $409 million, $1.1 billion has gone to buybacks this year, and the stock closed at a two-year low.

Coupang's sales grew 7.5% (11% at constant currency), but Adjusted EBITDA» fell 72% to $116 million, and without the $248 million Incheon fire the company still lost $202 million at the operating line.

The fire takes the headline, but the weaker core is the bigger story. Product Commerce, Coupang's main retail business, spent 71.6% of its revenue on cost of sales against 67.9% a year ago, which the 10-Q ties mainly to the November 2025 data breach (the "Incident"). Over nine months, buybacks of $1.1 billion came while free cash flow» turned negative, and the stock closed at a two-year low.

Without the fire, a $162 million operating profit became a $202 million loss

Strip the fire out and the swing is still $364 million, so the fire is not what broke this quarter. Coupang reported an operating loss of $450 million against a $162 million profit a year ago. The Incheon fire, which destroyed inventory, equipment and leasehold improvements at one fulfillment center, cost $248 million: $95 million of inventory in cost of sales and $153 million of impairments and related losses in operating expenses. Taking that out leaves a $202 million operating loss. The same is true one level up. Net loss was $501 million, or $321 million excluding the $180 million after-tax fire loss, against a $95 million profit a year earlier. Adjusted EBITDA, which Coupang calculates without the fire, still fell from $413 million to $116 million.

Costs rose faster than sales, mostly at the gross-profit line

Gross margin fell 364 basis points, to 25.7% from 29.4%, and the 10-Q blames the Incident, not the fire. Excluding the $95 million inventory loss from the fire, gross margin was 26.7%, still 269 basis points below last year. Product Commerce's cost of sales rose from 67.9% to 71.6% of its revenue; the filing puts that mainly on "the impact of the Incident, including increased costs in supply chain management and a higher rate of customer discounts," and says it expects the ratio to "remain elevated over the near term." Operating, general and administrative expense also grew faster than sales, from 27.6% to 30.2% of revenue; the fire added 1.5 points of that and the rest is fulfillment, technology and marketing cost. The customer voucher program (about $1.2 billion, which reduced revenue as vouchers were redeemed) ended in mid-April, so it is not in this quarter's numbers.

Cash fell $874 million in nine months while free cash flow turned negative

Over the last twelve months Coupang produced negative $409 million of free cash flow, against positive $1,268 million a year earlier, yet it kept buying back stock. Operating cash flow was $212 million in the quarter against $792 million a year ago, and capital spending was $284 million, leaving free cash flow of negative $72 million. Over nine months Coupang repurchased 56.4 million shares for $1.1 billion, including 12.7 million shares for $201 million in Q3 at an average of about $15.79, against a quarter-end price of $13.87. Cash and equivalents fell from $6,318 million at year-end to $5,444 million. In September Coupang repaid the $750 million it had drawn on its revolving credit facility, which took total debt down to $1,761 million from $2,603 million at the end of Q2. Total equity fell to $2,837 million from $4,623 million at year-end.

The stock fell 20% in the quarter to a two-year low

Coupang closed Q3 at $13.87, down 20.1% from $17.37 at the end of June and 56.9% below the $32.20 close of September 2025. That is the lowest month-end close in the 24 months of prices this post uses (October 2024 to September 2026). Neither the 10-Q nor the earnings release says why the stock fell, so this post does not guess. What it did to Coupang's valuation multiples is in Target Valuation Range below.

The Prescription

Coupang should fix Product Commerce's cost of sales before it spends on anything else. The ratio rose 3.7 points in a year and management expects it to stay elevated, so each point is worth about $84 million of gross profit a quarter on Product Commerce's $8,374 million of revenue. Developing Offerings is already doing what a growth business should, with revenue up 23% and its loss narrowing, so it does not need more capital than it is getting.

What it should stop doing: buying back stock while the business is not producing cash. Free cash flow over the last twelve months is negative $409 million, cash fell $874 million in nine months, and Coupang paid an average of about $15.79 a share in Q3 for stock that closed the quarter at $13.87. With $706 million of authorization remaining, the buyback is the one large discretionary cash outflow management fully controls. The $410 million of regulatory fines, the open tax assessment and any insurance outcome on the fire are not.

The filing attributes the growth to "greater levels of customer engagement in these early-stage offerings" and gives no breakdown among Eats, Rocket Now, Play and fintech.

Beyond the Usual

Equity-based compensation was larger than Adjusted EBITDA

Coupang's equity-based compensation was $169 million in Q3, up 43% from $118 million, while Adjusted EBITDA, the profit measure management leads with, was $116 million. Adjusted EBITDA adds this cost back, so a quarter in which the company paid its employees more in stock than the headline profit measure earned looks, on that measure, merely weak. Nine-month equity-based compensation, on the same Adjusted EBITDA reconciliation, was $461 million against $352 million a year earlier (the cash flow statement's separate equity-based compensation add-back is $450 million for the nine months, a different line). Over the same nine months the buyback spent $1.1 billion of cash.

A $208 million Korean tax assessment is partly paid and held as a deposit

In June 2026 Korea's tax authority issued assessments for 2021 to 2025 that disallow deductions for services that Coupang Fulfillment Services, a subsidiary, provided to Coupang Corp., seeking about $208 million including penalties and interest. Coupang disagrees and believes its positions will ultimately be sustained, but some of the amount became payable during the appeal, and in Q3 Coupang paid $102 million (net of related refunds), recorded under "Long-term lease deposits and other" and refundable in full or part if it wins. Separately, the 10-Q warns that "it is possible that our future results of operations in the U.S. could result in the need to record an additional valuation allowance against our U.S. deferred tax assets within the next twelve months," which would add a non-cash tax charge to a year that is already a loss.

The $410 million of fines are still unpaid, and a court has been asked to pause them

Korea's privacy regulator (PIPC) issued the $278 million and $132 million fines in June, and they were expensed in Q2 and remain unpaid, included in other current liabilities (which rose to $1,243 million from $851 million at year-end). On September 10 the PIPC issued its formal written decisions, and on October 7 Coupang sued in the Seoul Administrative Court and asked for the fines and corrective orders to be stayed during the case; a hearing on the stay took place in October. The 10-Q also says criminal complaints have been filed against certain current and former executives and employees, and that two U.S. securities class actions are pending, one over the Incident. The cash cost of the fines is therefore not yet in the cash flow statement.

Coupang repaid the $750 million revolver in full

Coupang drew $750 million on its revolving credit facility earlier in 2026 and repaid all of it in September, leaving no balance on a facility with $1.5 billion of capacity. Total debt is $1,761 million against $2,603 million at the end of Q2, and the Korean subsidiaries' new revolving facilities (about $661 million of capacity) are undrawn. Cash fell to $5,444 million while debt fell more than cash did, so net cash (cash less total debt) rose to $3,683 million from $3,507 million, even though free cash flow was negative.

The PIPC will let Coupang pay the fines in six installments over two years

On October 8, 2026, after the quarter ended, the PIPC approved Coupang's request to pay the $410 million of fines in six installments over a two-year period. That spreads the cash cost: about $68 million per installment on an even split, which this post assumes, since the filing does not give installment amounts. Together with the repaid revolver and $5.4 billion of cash, it means no near-term liquidity pressure from the fines is visible in the filing.

The $121 million product-ranking fine is fully paid

The Korea Fair Trade Commission fine over how Coupang ranked its own private-label products against sellers' products, $121 million, was fully paid, with the last installment in June 2026. Two other Fair Trade Commission investigations (one on benefits to merchants on Eats and one on bundling Eats with the WOW membership) remain open, and the filing says it cannot estimate any penalty.

Target Valuation Range

At $13.87 Coupang trades at about 0.59x trailing revenue, down from 0.78x three months ago, because the share price fell 20% while the business made less money. On Adjusted EBITDA the multiple went the other way: about 36.8x trailing Adjusted EBITDA of $575 million, high because profit fell, not because the stock is rich.

In plain words: enterprise value (EV) is what the market says the whole business is worth, the value of all shares less the net cash Coupang holds. EV/Revenue» divides it by a year of sales so companies of different size can be compared, and EV/Adjusted EBITDA» divides it by a year of the profit measure management leads with. A low revenue multiple with a high EBITDA multiple means the market is paying little for sales and a lot for the little profit that is left.

This post uses 1,792.3 million total shares outstanding (1,634.5 million Class A plus 157.8 million Class B, per the October 29, 2026 cover page of the 10-Q), the same cover-page basis the last post used. The balance-sheet count at September 30 (1,629 million Class A plus 158 million Class B, or 1,787 million) would put market capitalization about 0.3% lower. Revenue is the trailing four quarters, $36,157 million: Q4 2025's $8,835 million plus Q1 to Q3 2026. Net cash is cash and equivalents of $5,444 million less total debt of $1,761 million.

Market capitalization fell 20.4%, almost entirely the 20.1% price decline, while net cash rose 5%, which is why enterprise value fell more (23.6%). Non-controlling interests are not added to enterprise value.

Coupang is the cheapest on revenue in this table, at less than half of Alibaba's multiple, and the most expensive on profit, because the peers' multiples come from the June quarter and mix different bases (Coupang's EBITDA multiple is on a trailing figure that is now at a low point, while Grab's is on guidance), so the comparison shows direction, not a precise gap. The honest reading is that the market is pricing Coupang as a business whose revenue is worth little until its margin recovers, and the filing offers no date for that.

The stock closed Q3 at $13.87, down 20.1% from $17.37 at June 30 and from $18.88 at the end of March (the multiples at those dates are in the Q2 2026 and Q1 2026 posts). It is the lowest month-end close in the two years of prices this post uses and 56.9% below the September 2025 close of $32.20. Price alone does not say whether that is too far or not far enough; the more useful test is whether Product Commerce's cost of sales ratio turns back toward 67.9% from 71.6%, which no document this quarter commits to.
